The Shift Framework

A framework for leaders who
design the future

The Shift Framework is the foundation for everything we teach, research, facilitate, and develop — built on two foundational questions every leader must answer.

01

Identity

Who are you becoming?

02

Ideas

What are you called to steward?

03

Institutional Integrity

How do you design systems that serve?

04

Cultural Renewal

What future will others inherit?

The Shift Framework

Congruence — the idea at the center of everything.

Every program, resource, and partnership at Shift is built on one foundational framework — four integrated domains that form the whole person and equip them to design institutions that last.

01

Identity

Who are you becoming?

Formation begins with the person, not the plan.

02

Ideas

What are you called to steward?

Not every idea should become an institution.

03

Institutional Integrity

How do you design systems that serve?

Architecture determines what endures.

04

Cultural Renewal

What future will others inherit?

Every institution eventually shapes culture.

Shift is designed to produce congruence between who you are, what you steward, and what you build.

The Framework Unpacked

Four integrated domains.

Each domain builds on the one before it. Together, they form a complete architecture for intentional leadership and institutional design.

01

Identity

Who are you becoming?

Understanding dignity, purpose, formation, strengths, limitations, power, and character.

Before a leader can design anything worthy of trust, they must reckon with who they are — their wounds, assumptions, and understanding of power. Identity formation is rooted in the conviction that who we are shapes everything we design and lead.

02

Ideas

What are you called to steward?

Clarifying vision, vocation, innovation, and the ideas entrusted to your care.

Not every idea should become an institution. Discernment — knowing when to build, when to wait, and when to release — is a discipline. We teach it.

03

Institutional Integrity

How do you design systems that serve?

Creating organizations that steward power responsibly and protect human dignity.

Design and execution are not the same. The architecture of an institution shapes everything that happens inside it — who gets protected, who gets served, and whether the original mission survives the pressure to grow.

04

Cultural Renewal

What future will others inherit?

Considering the long-term impact of the institutions we design.

Every institution eventually shapes culture. The question is whether that shaping is intentional, ethical, and contributes to human flourishing — or whether it is accidental, self-serving, and extractive.

Where the Framework Applies

Intentionally cross-sector.

The challenges of identity, power, calling, and ethical coherence are not unique to one profession. The Shift Framework applies wherever people are designing organizations, systems, institutions, or movements — across every sector and every scale.

Churches & Ministry

Discipleship systems, leadership pipelines, governance, succession planning, and ministry design.

Universities & Seminaries

Helping students translate convictions into institutions that endure.

Business & Entrepreneurship

Building healthy organizations without sacrificing people, mission, or integrity.

Nonprofits

Designing programs that increase dignity, agency, and long-term impact.

Humanitarian & Development

Applying upstream design principles before patterns become entrenched.

Healthcare

Creating systems that protect both patients and practitioners.

Technology

Building products and platforms that consider ethics, power, and human dignity.

Finance & Investing

Creating institutions that generate value while stewarding responsibility.

Arts, Film & Music

Building creative organizations and movements capable of lasting impact.

Public Service

Designing systems that strengthen trust, participation, and community renewal.

Education

Creating environments that develop people, not simply transfer information.

Mental Health

Designing sustainable organizations that care for both providers and clients.

The Questions We're Exploring

Two questions that shape everything we do.

The Shift Framework and our Certification program exist to help leaders wrestle honestly with — and answer — these questions.

Question One

"What if every sector learned to design with the same concern for dignity, unintended consequences, and cultural renewal that has long guided the best humanitarian work?"

Humanitarian development has spent decades developing frameworks for designing with communities, preventing dependency, and considering long-term cultural consequences. What would business, technology, healthcare, and the church look like if they asked the same questions?

Question Two

"Who must we become in order to design what ought to exist?"

This is the question at the heart of everything. It assumes that what we build is always a reflection of who we are — our formation, our wounds, our understanding of power, our convictions about human dignity. Formation comes first.

The future is shaped by the institutions we create, and those institutions are shaped by the people who design them — and Shift exists to form those people.

The Shift Framework

The Foundational Methodology

Four interdependent disciplines required to safely and effectively design better futures.

PRACTICAL / EXTERNAL— Observable decisions and structures

The Research Behind the Framework

An emerging field. Actively being built and proven.

Our research lives inside the Designing Better Futures Initiative (DBFI) — Shift's research arm, situated at the intersection of character formation, institutional design, humanitarian development, and systems thinking.

The Shift Framework stands in dialogue with leading efforts in character and human flourishing — including the Harvard Human Flourishing Program, the Oxford Character Project, and decades of work in transformational humanitarian development, organizational behavior, and institutional theory.

Across these fields a consistent pattern emerges: when values, goals, behaviors, and institutions are aligned, people and organizations tend to exhibit greater trust, resilience, integrity, and long-term effectiveness. Shift extends this insight by proposing that enduring cultural renewal emerges when identity, ideas, and institutional design remain congruent — and we are building the longitudinal research to prove it.

Our Ongoing Research Agenda

  • Proving the link between leader formation and institutional health outcomes
  • Proving the congruence hypothesis across diverse sectors and cultures
  • Developing assessment tools that measure alignment across all three domains
  • Documenting long-term impact from our certification program cohorts

This is a hypothesis we hold with conviction — and one we are actively working to prove.

Learn the framework. Live it.

The Shift Formation Certification is built on this framework — a six-month journey that forms the whole person and equips them to design institutions that serve.
